Turning Multi-Bank Complexity Into Clarity for GoTymeX

GoTymeX is GoTyme Group’s technology and product development engine, building reusable banking assets that can be replicated and localized across markets.
Founded in 2016, GoTymeX serves as the Group’s Technology and Development Hub, bringing together engineering and product talent to help GoTyme build and scale digital banking operations across countries.

As GoTyme Group expanded its banking footprint, GoTymeX’s role became increasingly critical: powering multi-country operations with a platform designed for rapid iteration, stability, and reuse.

The Challenge

GoTymeX operates as a technology provider for the banks within GoTyme Group. As additional banks joined the ecosystem, GoTymeX faced a recurring challenge:

  • Delivering into multiple banks at oncewhile ensuring each bank’s priorities were met.
  • Scaling teams per bank could work when supporting one or two banks, but it becomes increasingly unsustainable as the number of banks grows.
  • Over time, this creates a familiar pattern: more stakeholders, more handovers, more competing priorities, and a higher risk of delivery becoming fragmented across “market silos.

To address this at the group level, GoTyme made a strategic shift: moving from multiple entities toward one global presence, GoTyme, aiming for shared direction and a more scalable operating model.

The work moved the organization from scaling by adding people to scaling by improving collaboration, flow, and shared ownership.

Our Approach & Scope

Rather than treating “Agile transformation” as a rollout project, the work focused on>embedding principles and creating an operating system that helps people collaborate in real life. The core move was to design for end-to-end flow and shared outcomes, not just better ceremonies.

1) Create cross-functional Pods with end-to-end ownership

GoTymeX introduced cross-functional Pods, each responsible for a product group or product family within bank operations (for example: Savings Accounts).

  • Product engineering teams
  • Product decision makers
  • Commercial representatives from each bank
  • Designers
  • Business Analysts
  • Local operations involvement when needed

2) Connect banks and engineers around one vision

A major obstacle was that commercial teams across banks and engineering teams had not historically worked closely together. The hardest part was not “process” but alignment and trust

  • Turning “requirements passing” into shared product discovery and decision-making
  • Replacing assumptions with direct conversations
  • Creating a habit of working as one unit, across functions and across bank contexts

3) Make collaboration tangible through real working moments

To make the model stick, the focus was on practical rituals that build shared understanding:

  • Review sessions where teams could demo progress, share learning, and discuss failures without blame
  • Visible decision-making that helped people understand why something was prioritized
  • Ongoing coaching on flow, team dynamics, and systems thinking, so the model didn’t degrade into new silos with new names
